Procurement Approval Workflows That Do Not Stall

A practical design for purchase approvals that keeps policy, evidence and commercial urgency connected.

Short answer: procurement approvals do not stall when each request has a visible owner, a clear policy route, the right supporting evidence and an escalation path that responds to commercial urgency.

Why approval queues become bottlenecks

Requests often arrive with incomplete information, unclear authority or no visible deadline. Approvers receive an email without the supplier context, budget rationale, required proof or next operational consequence. The result is delay that feels personal but is actually a process-design problem.

Make the request a managed case

Link the purchase request to a case that holds the requester, supplier, value, evidence, approval route and current stage. Rules can determine the route by threshold, category, site, budget holder or exception condition. Everyone sees where the request is and what is required to move it forward.

Build controls into the flow

  • Require the minimum commercial and supplier evidence before routing.
  • Assign a single current owner for the next action.
  • Set response expectations that match the operational need.
  • Escalate only after a visible reminder or SLA condition.
  • Keep decisions and supporting rationale in the case history.

Separate fast from uncontrolled

Urgent procurement does not need to bypass governance. It needs a defined expedited path with the right approver, evidence requirement and audit trail. That protects both the business and the people making the decision.

Questions leaders ask

Can different business units use different approval policies?

Yes. A shared process model can route work using configurable conditions while preserving group-level control points.

What happens when evidence is missing?

The workflow should return the request to the responsible owner with a clear requirement, rather than leaving it silently stalled in an approval queue.
